Plan the Cost of Switching Business Software
Estimate and control a software migration by scoping data, open work, integrations, training, parallel operation, archives and acceptance tests.
The cost of moving from Teamleader or another business platform is larger than the new subscription price. The useful estimate includes data preparation, configuration, testing, training, temporary double work and the treatment of historical records. A controlled move starts with a boundary: which workflows change now, and which remain where they are?
Inventory data before discussing an import
List customers, contacts, products, quotes, projects, time entries, invoices, credit notes, attachments and custom fields. For each group, identify an owner, approximate volume, quality problem and required destination. Separate active operational data from history that only needs to remain retrievable.
Do not assume that an export from one product can be imported directly into another. Obtain the currently supported export formats from the old vendor and the currently supported import method from the new vendor. Test with a small copy containing accents, Belgian enterprise numbers, long addresses and duplicate contacts.
Choose a cutover boundary
A small contractor may move customers and product data first, start new quotes in the new system on a fixed date and finish older projects in the old system. Another business may need a project-by-project cutover. The right boundary reduces ambiguity: staff should know where a new document belongs and where an existing one is completed.
Keep invoicing sequences and accounting handovers under explicit control. Agree the cutover with the accountant, especially when open invoices, credit notes or structured e-invoices cross the boundary.
Calculate internal effort
Estimate hours for cleaning data, mapping fields, configuring templates, testing, training and answering questions after launch. Include the people who understand exceptions, not only the administrator operating the import. A manager's review time and a site worker's training time are real migration costs.
Add vendor or consultant fees only after the scope is clear. Ask what is included, which corrections are chargeable and who is responsible for failed records. Keep a contingency for poor source data or an integration that must be replaced.
Protect historical records
Decide how legally relevant documents remain accessible throughout their retention period. Belgian accounting and invoicing documentation generally requires long-term preservation; the FPS Finance accounting and invoicing guidance states a ten-year retention period for the covered documents.
An active paid subscription is not the only archive strategy. A controlled export can work if files remain complete, readable, searchable and protected, including the structured original where that is the legally relevant invoice. Document who can access the archive and how a record is produced during a question or audit.
Test business outcomes, not just record counts
Before cutover, run acceptance scenarios: create and accept a quote, change a customer address, issue an invoice and credit note, retrieve an attachment, export information for the accountant and verify user permissions. Reconcile totals and sample records after every migration attempt.
Record defects with an owner and a decision. A field that was intentionally excluded is different from a record silently truncated during import.
Stabilise after launch
For a defined period, provide one place for questions and review errors daily. Avoid maintaining two master customer lists indefinitely. Once acceptance criteria are met, close write access to the old workflow where practical, preserve the archive and document the final locations.
The migration is complete when staff can perform the agreed workflows, open items reconcile and historical evidence remains available—not merely when data has been uploaded.
