Start from the workflow that currently breaks
Choose one expensive or frustrating handover: daily site notes arriving too late, photos without context, unclear additional work, planning changes shared in chat, or documents that cannot be found at handover. Write down who creates the information, who reviews it and what decision follows.

Before choosing, ask the vendor to demonstrate permissions, change history, backups and export options using the pilot data. Confirm how users, storage and support affect the current price, but verify pricing directly because packages change. Ask what happens to documents when the subscription ends and which formats can be exported.
Review personal-data handling when photos, location or employee information is involved. Access should match roles, and retention should be purposeful. A vendor's current privacy and security documentation is more useful than an unsupported compliance badge in a comparison article.
Score the pilot against evidence
Use a simple scorecard with five categories: field adoption, information quality, office handover, control and total operating effort. Give the highest weight to the workflow selected at the start. Note evidence beside every score, such as “three test users found the approved drawing without help,” rather than “easy to use.”
At the end, choose the smallest workable setup and agree on ownership, naming and training. Reassess after a few live projects. The choice should remain reversible if the real workflow does not match the pilot.
